Why I Tell Plumbers to Stop Paying for Leads

I'll say the thing most people who work near this trade won't: I think the pay-per-lead directories are quietly draining a lot of good plumbers, and most of them can't see it because the bill arrives in dribs and drabs rather than one big lump.
Here's what you're actually buying. Checkatrade's lead plans run from £59 a month on a twelve-month contract, and plumbers regularly report real bills of £80 to £500 a month. Bark sells you credits at £1.80 a pop and a single lead can burn £9 to £36 of them - and if you don't use the credits in three months, they vanish. MyBuilder charges you per shortlist. And every one of these platforms does the same thing: it hands your "lead" to three to six of your competitors at the same time.
You're not buying leads. You're renting a queue.
Think about what that means on a normal Tuesday. You pay to appear. A homeowner enquires. You pay again to contact them. So do four other plumbers. You then race those four to the phone, and half the time the job's already booked, or the "budget" turns out to be someone who wanted a boiler swap for two hundred quid. You paid for the privilege of losing that race. The single most common complaint about every one of these platforms is exactly that - spending money on jobs that were already filled or never real.
And at the end of a year of paying, here's the part that actually bothers me: you own nothing. You've spent maybe two or three grand and you've got no asset to show for it. Stop paying and the leads stop that same day, like a tap. You were never building anything. You were renting a spot in someone else's queue, and your reputation was the deposit.
Build the thing they can't switch off
The plumbers who get off that treadmill do it by building the one thing that's actually theirs: their own pipeline. It isn't complicated, and it's three parts.
First, a website that gets found and gets you called - so when someone Googles a plumber in your area, you show up, and the site turns them into a phone call instead of a bounce. Second, reviews - a steady drip of recent Google reviews does the trust job that a directory badge pretends to, except it's attached to you, not rented. More on that in getting reviews on autopilot.
Third, speed - because owning the lead is worthless if you answer four hours after the bloke who replied in four minutes. This is where a website that can catch and triage an enquiry the second it lands earns its keep, texting you the emergencies so you're first every time.
Do those three and the leads are yours. Nobody can switch them off, nobody else gets handed the same customer, and you're not paying a toll on every single one.
The honest bit
I'm not going to pretend the directories are useless. When you're just starting out with no reviews and no ranking, paying for a few leads to fill the gap while your own presence builds is a reasonable stopgap. Use them as a crutch, fine. The mistake is leaning on the crutch for five years and calling it a marketing strategy - handing over hundreds a month, forever, for shared leads and a badge you'll never own.
Run the sums on what you've paid Checkatrade or Bark over the last two years. For a fair chunk of that, you could have had a proper website built and running - an asset that keeps working after you stop paying, instead of a queue ticket that expires the moment you do.
